Toe Hang Is a Fitting Setting, Not a Preference

If you have owned four putters in five years, there is a reasonable chance you have been changing head shape while leaving the one property that actually mattered untouched.

Hold a putter horizontally by the very end of the grip, let it balance on one finger under the shaft, and look at where the face points. On some putters it points straight up at the ceiling. On others the toe drops toward the floor, sometimes a little, sometimes until the face is nearly vertical.

That is toe hang, and it is a description of where the head's centre of mass sits relative to the shaft axis. It is also, in my view, the single most useful thing to know about a putter and the property least likely to have been considered when one was bought.

What Toe Hang Is Actually Doing

A putter head is a lump of metal on the end of a lever. During the stroke it is being swung, and anything being swung wants to rotate around its own centre of mass. If that centre of mass sits directly below the shaft axis, the head resists twisting and the face stays pointing roughly where it started. If the centre of mass sits out toward the toe, the head twists readily as it swings, opening on the way back and closing on the way through.

Neither behaviour is better. They are behaviours, and the correct one for you depends entirely on what your hands and arms are doing during the stroke.

A putter that resists rotation in the hands of a player who rotates the face substantially will arrive open. A putter that rotates freely in the hands of a player who holds the face steady will arrive closed. Both feel like a putting fault and neither is one.

The Measurement That Settles It

In the lab we take an overhead trace of a full stroke on a ten-foot putt and read two things: how far the head travels inside the target line, and how much the face angle changes between the top of the backstroke and the finish. The second number is face rotation, quoted in degrees, and it is the one that determines toe hang.

A player rotating the face by only two or three degrees over that stroke needs a head that will not add rotation of its own, which means something at the face-balanced end. A player rotating eight or ten degrees needs a head that will rotate willingly, because otherwise the hands have to force it, and hands forcing anything under pressure is where three-putts come from.

The great majority of the players we measure land in the middle. Face rotation between four and seven degrees is extremely common, which is why half toe hang fits more people than any other class and why it is under-represented on shop racks relative to how often it is the right answer.

Why Face-Balanced Is Over-Prescribed

Face-balanced putters have a reputation as the forgiving, stable, sensible choice. Large mallet heads are frequently face balanced, large mallet heads have high moment of inertia, high moment of inertia is marketed as forgiveness, and the whole package arrives at the player as "this one is easier."

Moment of inertia and toe hang are separate properties. A head can have very high resistance to twisting on off-centre strikes and still hang substantially toe-down. The two get conflated because the shapes that maximise one often happen to produce the other, but there is no physical requirement that they travel together, and there are now plenty of large, stable heads available in every toe hang class.

So the player who genuinely benefits from a stable head but who rotates the face eight degrees has been sold a real advantage bundled with a real disadvantage, and will spend the next two seasons unconsciously compensating.

What Changing It Feels Like

Correcting toe hang produces one of the odder reactions we see in the lab. Players usually do not describe it as an improvement in the first few strokes. They describe it as the putter having gone quiet — as though a small argument they had not noticed they were having has stopped.

The numbers show up before the feeling does. Face angle consistency at separation typically tightens within twenty putts, often by more than half. Whether that converts into holed putts depends on green reading and speed control, which are not equipment problems. What it reliably converts into is a start line that goes where the player aimed.

Three Things Worth Knowing Before You Shop

  • Toe hang cannot be adjusted after the fact in any meaningful way. Unlike loft, lie and length, it is a property of the head casting and hosel geometry. You choose it at purchase.
  • The hosel style on the rack tells you approximately what to expect — a full plumber's neck generally means less hang than a slant neck — but the only reliable method is the balance test described at the top of this page.
  • Head weight and grip weight change how the head feels through the stroke without changing toe hang itself. If a putter feels close but not right, those are the adjustable variables to explore before abandoning the head.

The Practical Position

If you are about to buy a putter, find out your face rotation first. It takes fifteen minutes with an overhead camera and it converts an expensive guess into a narrow shortlist. If you already own a putter you like the look of, measure it anyway — sometimes the finding is that the head is correct and the lie angle is two degrees out, which is a bench job rather than a purchase.

What is not worth doing is choosing by feel in a shop. Feel over six putts on a flat carpet is dominated by weight and sound, and both of those are the wrong variables to be reading.
